Buy an AI product or build a custom system: how to decide

When an off-the-shelf AI product is the right answer, when a custom system is, and the middle route of a product configured around your data.

The question sounds like a technology question and is really a question about how unusual your problem is. A problem shared by thousands of companies has probably been solved well by a product. A problem that is specific to how you work will be bent out of shape by one.

Three options exist, not two, and the third is the one most often missed.

01Buy: when the problem is common

  • The task is the same in most companies: transcribing meetings, drafting emails, general support chat.
  • Your data is not sensitive, or the product can run where your rules require.
  • You can live with the product's way of doing it.

Buying is fastest. The cost is that you adopt someone else's idea of your process, and you rent it.

02Build: when the problem is yours

  • The value is in your own data and how your operations really run.
  • No product fits without changing the process to suit the tool.
  • The system has to sit beside SAP or an ERP, inside your network.
  • You want to own the result and extend it for years.

Building takes longer at the start. What you get fits, and it is yours.

03The middle route: a product built around your data

Some systems are products in their method and custom in their set-up. The engine is proven; the classes, rules, thresholds and connections are configured to your data and your process. You get most of the speed of buying and most of the fit of building.

For problems that many industrial companies share in outline but none share in detail, such as material data or payment checks, this is usually the right shape.

04Five questions that settle it

  1. Would a competitor describe this problem in the same words? If yes, look for a product.
  2. Where must the data stay? That alone rules out many products.
  3. How much of the value depends on your own records and rules?
  4. Who will own and change the system in three years?
  5. What happens if the vendor raises the price, changes the product or stops trading?

05Costs people forget

  • With a product: the work of changing your process to fit it, per-user fees that grow, and the cost of leaving.
  • With a custom build: the time of your own experts during design, and running it afterwards.
  • With either: cleaning the data it depends on, which is the same job whichever you choose.

In short

  • Buy for problems every company has; build for problems that are specific to how you work.
  • A proven engine configured around your data is a third option that often fits best.
  • Where the data must stay and who owns the system later decide more than features do.
  • Data clean-up is needed either way, so it is not a reason to choose one over the other.

Is custom AI always more expensive than a product?

At the start, usually. Over several years a per-user subscription for many users can cost more than a system you own. Compare over the period you expect to use it.

Can we buy first and build later?

Yes, and it is a reasonable way to learn what you need. Keep your data in a form you can take with you.

What does "owning" a custom system mean?

That the code, the configuration and the data are yours, your team can run and extend it, and it does not stop working if the company that built it does.
